There is a guy who works for me and he seems to be consumed with a number of personal issues. Every time I've started to discuss it with him, he hits me with another one of his problems and I feel bad. Generally, he is a good performer, however, the past 3 months have been challenging as he seems to check-out after 2pm.

Any thoughts on how to discuss this with him?

I'd recommend you speak to him about clear and specific objectives that can be measured each week. Let him know that he has an opportunity to shine yet also let him know that you are observing his behavior.

As much as you like this guy, you have to separate your personal feelings from the impact that he has on the business. Let him know that it is nothing personal and that you want him to succeed. However, if he doesn't get it together, he has to go.
